If you sell online in India, you already know the pain. A COD order is packed, shipped, taken out for delivery, and then refused at the door. The parcel travels all the way back. You've paid shipping twice, your stock was stuck for a week, and you've made nothing.
That's RTO, return to origin, and for many D2C brands it's one of the biggest hidden costs. You can't eliminate it, but you can bring it down a lot.
Why COD orders come back
Usually it's one of a few things. The customer ordered on impulse and changed their mind. They weren't home, or the address was incomplete. They didn't recognise the brand when the delivery call came. Delivery took too long and they bought elsewhere. Or, occasionally, it was a fake or prank order.
Each of those has a fix.
1. Confirm COD orders before shipping
A quick WhatsApp or automated message asking the customer to confirm their order and address catches a surprising number of impulse orders and wrong addresses before you've spent anything. Unconfirmed orders can be held or called.
2. Nudge people towards prepaid
Small incentives work: a modest prepaid discount, free shipping on prepaid orders, or a small COD handling fee. Make the prepaid benefit visible on the product page and at checkout, not hidden in the FAQ.
3. Fix your address collection
Make pin code, landmark and phone number required. Use pin code validation so delivery isn't attempted to places your courier can't reach.
4. Ship fast
The longer the gap between order and delivery, the more likely the customer has moved on. Dispatch within a day if you possibly can, and set honest delivery expectations on the product page.
5. Make your brand recognisable
Use your brand name clearly in order confirmations and SMS updates. Send tracking links. When the delivery person calls, the customer should immediately know what the parcel is.
6. Limit COD where it doesn't work
Look at your data. If certain pin codes, high-value orders or first-time buyers above a certain amount have very high RTO, you can restrict COD for them. Some checkout and shipping tools let you do this automatically.
7. Make the product page answer everything
Many refusals happen because the customer wasn't sure: about size, colour, quality or returns. Clear photos, size guides and an easy return policy reduce doubt before the order is even placed. Our product page checklist helps here.
Track it properly
Measure RTO rate by payment method, pin code, product and traffic source. You'll often find one campaign or one product driving most of the problem.
The bottom line
COD isn't going away in India, and for many shoppers it's what makes them try a new brand at all. The goal isn't to kill COD. It's to make sure the COD orders you ship are real, reachable and wanted.
